Module 3: Practical Exercise - Peer Review Processes

Exercise Instructions

Complete all sections of this practical exercise. Your responses should demonstrate application of the concepts learned in Module 3. Be prepared to receive feedback on your work and implement improvements.

Exercise Overview

This practical exercise will assess your ability to conduct structured peer reviews, apply feedback principles, facilitate collaborative improvement, and document review outcomes. You will work with realistic conversation samples, develop review frameworks, and create actionable feedback.

Section 1: Structured Review Methodologies

Exercise 1.1: Peer Review Framework Development

Create a structured peer review framework for evaluating conversation quality:

Task:

  1. Develop a comprehensive peer review template with at least 5 evaluation categories
  2. For each category, create specific criteria with clear performance definitions
  3. Design a rating scale with defined performance levels
  4. Include sections for strengths, improvement opportunities, and action planning
  5. Explain how your framework balances thoroughness with usability

Exercise 1.2: Conversation Quality Review

Using your framework from Exercise 1.1, conduct a peer review of the following conversation:

Subscriber: Hi there, just subscribed yesterday. Looking forward to your content.
Chatter: Hey! Welcome to my page! I'm so excited to have you here. How did you find me?
Subscriber: Through your Instagram. I liked your travel photos.
Chatter: That's awesome! Instagram is such a great platform for connecting. I post new content every Monday, Wednesday, and Friday. Did you check out my latest photoset from Italy?
Subscriber: Not yet. I just subscribed for the Italy content actually. I'm planning a trip there next year.
Chatter: Oh that's so exciting! Italy is absolutely magical. You're going to have an amazing time! I have lots of Italy content coming up. Is there anything specific you're looking for?
Subscriber: Mainly looking for recommendations for Rome and the Amalfi Coast. Trying to decide how to split my time.
Chatter: I can definitely help with that! I spent 3 weeks in Italy last summer - a week in Rome and 10 days on the Amalfi Coast. Both are incredible but very different experiences. I actually have a special travel guide with my top recommendations, hidden gems, and itinerary suggestions for both areas. Would you be interested in that?
Subscriber: That sounds perfect. How much is it?
Chatter: The complete Italy guide is $25 and includes detailed recommendations for Rome, Florence, and the entire Amalfi Coast with my personal photos and tips you won't find in standard guidebooks. Since you're specifically interested in Rome and Amalfi, I can also offer just those sections for $15 if you prefer.
Subscriber: The Rome and Amalfi guide sounds perfect. How do I get it?
Chatter: Great choice! I'll send you the payment link right now, and you'll receive the guide immediately after purchase. It includes my day-by-day itinerary suggestions, favorite restaurants that locals recommended to me, and transportation tips for getting between Rome and Amalfi. Let me know if you have any questions after reviewing it - I'm happy to provide personalized recommendations for your specific interests!

Task:

  1. Apply your peer review framework to evaluate this conversation
  2. Provide specific ratings and comments for each evaluation category
  3. Identify at least 3 specific strengths with examples
  4. Identify at least 3 specific improvement opportunities with examples
  5. Develop 2-3 actionable recommendations for improvement

Exercise 1.3: Peer Review Session Planning

Design a peer review session plan for a team of 5 chatters:

Task:

  1. Create a structured agenda with timeframes for each component
  2. Develop preparation guidelines for participants
  3. Design a process for selecting conversation samples to review
  4. Create a facilitation plan that ensures psychological safety
  5. Develop a follow-up process for implementing insights

Section 2: Feedback Principles

Exercise 2.1: Constructive Feedback Development

For each of the following performance scenarios, develop constructive feedback:

Scenario 1: A colleague consistently responds quickly to subscribers but rarely asks follow-up questions about their interests or preferences.

Scenario 2: A colleague creates highly personalized responses but takes significantly longer than average to reply, sometimes causing subscribers to disengage.

Scenario 3: A colleague is excellent at initial engagement but struggles to transition conversations toward premium content offerings.

Task: For each scenario:

  1. Develop specific, balanced feedback that identifies both strengths and opportunities
  2. Use the situation-behavior-impact model to structure your feedback
  3. Provide actionable suggestions for improvement
  4. Phrase feedback in a way that maintains psychological safety
  5. Include follow-up questions to engage in collaborative problem-solving

Exercise 2.2: Feedback Reception Scenario

Analyze the following feedback reception scenario and develop an improved approach:

Scenario:

Peer Reviewer: "I noticed in several conversations that you tend to jump to promoting premium content before establishing sufficient rapport with subscribers. For example, in this conversation, you mentioned your special photo collection after just two exchanges."

Chatter: "Well, I've found that being direct about premium offerings works well with some subscribers. Not everyone wants a long conversation before seeing what's available. Plus, our metrics emphasize conversion rates, so I'm trying to be efficient."

Peer Reviewer: "I understand, but research shows that building rapport first leads to higher conversion rates overall."

Chatter: "Maybe for some people, but my approach works for my subscriber base. I don't think this feedback really applies to my situation."

Task:

  1. Analyze what went wrong in this feedback exchange
  2. Identify how both the reviewer and recipient could improve their approach
  3. Rewrite the recipient’s response to demonstrate more effective feedback reception
  4. Explain how this improved approach would lead to better outcomes
  5. Develop guidelines for effective feedback reception

Exercise 2.3: Challenging Feedback Scenario

Develop an approach for delivering difficult feedback in the following scenario:

Scenario: You need to provide feedback to a colleague who has been with the company longer than you. Their conversations show a pattern of missing personalization opportunities and using generic responses that don’t address subscriber interests. When subscribers provide personal information or specific requests, this colleague often continues with their standard script rather than adapting. This has resulted in lower engagement and conversion metrics compared to team averages.

Task:

  1. Develop a comprehensive feedback approach for this challenging situation
  2. Create an opening that establishes psychological safety
  3. Structure specific feedback with examples that focus on behavior rather than personality
  4. Include actionable improvement suggestions
  5. Design a collaborative problem-solving component
  6. Create a follow-up plan to support implementation

Section 3: Collaborative Improvement

Exercise 3.1: Team Pattern Identification

Review the following peer review summary data and identify team-wide patterns:

  3. Design an interactive component that allows practice and feedback
  4. Create a method for documenting insights and best practices
  5. Develop a follow-up plan to reinforce learning

Exercise 3.3: Peer Review System Improvement

Analyze the following peer review system and recommend improvements:

Current System:

  • Monthly peer reviews where each team member reviews one randomly selected conversation from another team member
  • Standard form with 1-5 ratings on 10 different aspects of conversation quality
  • Written comments section for general feedback
  • Reviews submitted to manager who shares them with recipients
  • No structured follow-up process

Task:

  1. Identify at least 5 limitations or improvement opportunities in this system
  2. For each limitation, recommend a specific enhancement
  3. Explain how each enhancement would improve the effectiveness of peer review
  4. Prioritize your recommendations based on potential impact
